A US-based manufacturing company with $500M revenue and operations across 12 countries was running SAP ECC 6.0 — approaching end of mainstream maintenance. Each country had its own customized SAP instance, creating a fragmented landscape of 12 separate systems with inconsistent master data, different chart of accounts structures, and 340+ custom ABAP programs. Monthly consolidated reporting took the finance team 8 business days. Supply chain visibility across countries was essentially non-existent — planners relied on spreadsheets emailed between locations. The board had mandated a single global SAP S/4HANA instance within 18 months, with the IT budget approximately 40% of what Big 4 consulting firms had quoted.
Our Approach
We deployed a 10-person offshore team: 2 SAP S/4HANA architects, 3 ABAP/Fiori developers, 2 functional consultants (FI/CO and MM/SD), 1 basis/infrastructure engineer, 1 data migration lead, and 1 project manager. Phase 1 (months 1-3): Fit-gap analysis across all 12 country instances. Phase 3 (months 9-14): Phased rollout to 12 countries in 4 waves (3 countries per wave). Each wave included data migration, local configuration, user training, and hypercare. Used SAP's Selective Data Transition approach to migrate 8 years of historical data. Phase 4 (months 15-16): Post-go-live optimization — performance tuning, additional Fiori apps, and advanced analytics dashboards.
